I ordered my sr lariat. Tried to upgrade to the er, but dealer said my order was already locked, then I see my color got changed. Honestly don't love the stone metallic over the carbonized.

Any one else experience this?
Is it too late to change color?

So you originally ordered carbonized gray and they changed the color to stone metallic? If your dealer isn't helping you might want to reach out to @Ford Motor Company and see if their customer service can sort this out. It's one thing to not be able to change the trim after a certain point but your color choice shouldn't change like that without your permission.

The biggest problem I see is proving that you didnt order stone. If you have in writing somewhere that you ordered gray then @Ford Motor Company could possibly help you. But if you ordered in dealership and didn't get a print out of all your preferences, you might be stuck :/

Hopefully you saved a copy of your accepted order. That should show the color you ordered.

You might have some luck in asking your dealer if they can trade a demo in the spec you want for the SR Lariat. But that's probably best to do after the above advice.
